Revenue is up. So why does cash feel tighter than it did a year ago?

It's one of the most common things I hear from founders, and one of the most confusing. The business is growing. The sales numbers look good. And yet the bank balance tells a different story, and nobody can quite explain why.

Here's what's usually going on.

## Growth changes the timing of your cash before it changes the amount

A sale shows up on your P&L the moment you invoice it. The cash from that sale might not land for 30, 60 or 90 days, depending on your terms and how disciplined your collections actually are. Growth doesn't fix that gap. It stretches it.

The faster you grow, the more invoices you have sitting out there unpaid at any given moment, and the more cash you need just to cover the distance between doing the work and getting paid for it. Add in the stock you had to buy upfront, the people you hired ahead of the revenue they'll eventually support, or the deposit you paid a supplier to secure capacity, and you've got a business that's genuinely more profitable on paper and genuinely tighter in the bank. Both things are true at once. That's what catches people out.

## The P&L was never built to show you this

Your profit and loss statement is an accounting view. It tells you whether the business made money on the work it did. It was never designed to tell you when that money actually turns into cash in your account, or what you need to cover in the meantime.

That's not a flaw in your reporting. It's just not what a P&L is for. The problem is that most growing businesses only have a P&L and a bank balance, with nothing connecting the two. So when cash gets tight, the instinct is to look at the P&L for an answer, and the P&L says everything's fine. Which it is, eventually. Just not yet, and not without knowing when "eventually" actually arrives.

## What usually changes the picture

The businesses that get ahead of this aren't the ones with the healthiest margins. They're the ones who can see the gap before they're standing in it.

In practice, that means three things.

A proper cash flow forecast, built forward in weeks rather than months, that tracks what's actually due in and due out, not just what's forecast to be earned. A rolling 13-week view is a common starting point, long enough to see a squeeze coming, short enough to stay accurate.

A clear read on how long money actually sits out as debtors, not how long your payment terms say it should. Those two numbers drift apart quietly, and the drift is often where the real pressure is hiding.

And a genuine look at what growth is costing you before it pays you back: new hires, new stock, new equipment, anything you're funding today against revenue that lands later.

None of this is complicated. It's just rarely visible until someone builds it out properly, and most founders are too busy running the growth to build it themselves.

## One practical next step

If this sounds familiar, the first useful move isn't a bigger overdraft or a harder look at sales. It's building the forecast that shows you where the gap actually is and when it closes. Once you can see it, you can plan around it instead of being surprised by it.
